A closer look at what three engagements involved — the starting point, what changed, and where things ended up.

Challenge

Family grocery business, Subang Jaya

A second-generation owner had taken over a grocery business from her father. Revenue was steady but the operation felt chaotic — she was doing everything herself and could not see a path to taking on help without the wheels falling off.

What We Did

Started with a Starting Point Conversation, which identified that the main issue was undocumented processes — everything existed only in her head. We moved into the Operations Tidy-Up, mapping workflows and creating simple written procedures for the tasks she would eventually hand over.

Results

Within four months of the engagement, she had taken on a part-time assistant and the handover went smoothly because the processes were documented. She described the process map as "the thing I did not know I needed."

Challenge

Freelance IT consultant, Damansara

Steady client work but no plan for growing the business beyond trading time for money. The owner wanted to add more structure but was uncertain how to move from a solo freelance operation to something more like a small company.

What We Did

Year-Ahead Companion over twelve months. The first quarter focused on understanding what kind of business he actually wanted to build. We then worked through a realistic picture of what would need to change — pricing, positioning, capacity — setting modest milestones for each quarter.

Results

By the end of the year he had moved to project-based pricing for three of his clients (up from hourly billing), engaged one subcontractor, and felt he had a realistic view of where the business was heading. He renewed for a second year.

A bakery owner two years in was feeling overwhelmed — supplier relationships were taking too much time, invoicing was inconsistent, and she could not work out why the business felt busier but not more profitable.

What We Did

Operations Tidy-Up. Process mapping revealed that a significant amount of time was being spent on informal supplier negotiations that were actually yielding worse terms than a more structured approach would. We mapped a simple invoicing and follow-up process as well.

Results

After six weeks, supplier communication was handled through a consistent process rather than ad hoc conversations, and outstanding invoices dropped significantly. She described feeling like she had more control over the business for the first time.
